What this is

Most AI strategy documents are written by consultants, handed to leadership, and filed somewhere. They describe what should happen. They don't address what will actually get in the way. The Architecture Engagement is collaborative strategic planning, which means your team does the work, not us. We bring the structure, the challenge, and the organizational change expertise. You bring the context, the constraints, and the people who will have to live with the result.

The output is an AI adoption strategy built around how your organization actually works: your culture, your risk tolerance, your team dynamics, your real constraints. Not a template. An architecture.

Strategy built in a room with the people who have to execute it is not the same thing as strategy handed down to them. The difference shows up within weeks.
How it unfolds

Weeks 1–2
Current-state foundation
We begin with a structured inventory of where AI already lives in your organization and where the highest-friction adoption challenges are. This phase draws on The Signal Audit if you've completed it, or we conduct an accelerated version.

Weeks 2–4
Strategy workshops
A series of 3–4 working sessions with your leadership and key team leads. We develop your AI principles, governance framework, adoption sequencing, and cultural change strategy collaboratively. Decisions made together, not presented for approval.

Weeks 4–6
Architecture and stress-testing
We draft the full strategy and run it through a structured challenge process, examining where it will break, where leadership will waver, and where the culture will push back. Revised with your team until it holds.

Week 6–8
Handover and activation
The final strategy is documented, communicated to your broader team in a format they can actually use, , with clear owners, decision rights, and a 90-day operating plan.
