The Embedded Practice
"Strategy doesn't fail in the boardroom. It fails in the team meeting six weeks later, when the pressure comes and no one knows what they're actually supposed to do."
What this is

The hardest part of AI adoption isn't deciding to do it. It's the weeks and months after the decision, when the reality of changing how people work collides with deadlines, fear, competing priorities, and the gravitational pull of how things used to be done. The Embedded Practice is ongoing coaching at the team level, not advisory calls, but embedded, working-session-based support for teams actively implementing AI in their day-to-day work.

We run this in a dojo format: we come to where the work happens, work alongside your teams, and build capability iteratively: learning by doing, in real conditions, with real problems. The goal is that you need us less each month, not more. We are building your organization's internal capacity, not a dependency on ours.

Consultants who want to work themselves out of a job will build you something that lasts. The ones who don't will make sure you can't live without them.
What's included each month
Dojo sessions
2–4 working sessions per month with your team(s), embedded, hands-on, problem-focused. Not presentations. Working sessions where we build, test, reflect, and adjust alongside your people.
Leadership check-in
Monthly leadership briefing: what we observed, what's working, where we see risk, and what decisions need to be made at the leadership level to keep things moving.
Async support
Structured channel access for questions, decisions, and friction that arise between sessions. Not unlimited access, but real support when it matters.
Cohort facilitation
Where appropriate, peer learning sessions across teams, structured so people learn from each other's experience, not just from us. Builds organizational capability faster.
Progress tracking
Monthly written summary of adoption progress, capability built, and remaining gaps. Something you can use internally to communicate progress without us.
How long does this run?
Minimum engagement is 3 months. Most organizations see meaningful capability shifts in 3–4 months; full embedding typically takes 6–9 months depending on team size and complexity. We review progress monthly and will tell you honestly when you don't need us anymore. That is the point.
What this is not
This is not a retainer that buys you access to our opinions. It is not a status-reporting service. It is not an excuse to avoid making decisions. If your organization is not ready to do real work with us in working sessions, this is not the right engagement yet. Start with The Signal Audit.
Right for you if
You have a strategy
Leadership is aligned and you have a direction. The challenge is now execution: getting teams to actually change how they work, sustainably.
Your teams are willing
Not everyone needs to be excited about AI. But there needs to be enough openness at the team level to do the work. We can help with resistance, but we cannot substitute for zero engagement.
Leadership will hold the line
Embedding new practices requires leadership to protect the time, reinforce the behavior, and not retreat when things get hard. If that's not true, the coaching won't hold.
Investment
$5,000 – $10,000 /month
3-month minimum · scoped by number of teams and session frequency
Most clients enter The Embedded Practice after completing The Architecture Engagement. It can also follow The Alignment Session for organizations ready to move directly into implementation.
